Case Study: Repositioning a Pharmacy-Grocery Business in East Africa 🇺🇬 🇸🇴
A few years ago, we were retained to conduct due diligence and commercial advisory for a pharmacy-grocery business operating in green zone areas of Uganda and Somalia, primarily serving expatriates, peacekeeping forces, and staff from international organizations.
The business had been established during a time of heightened insecurity, with a customer base that was overwhelmingly male. Years later, the operating context had shifted — the demographic mix was broader, the local economy had begun to stabilize, and competition had quietly emerged. Yet the business model hadn’t adapted.
Our assessment uncovered three key interventions:
🏬 Product Diversification to Match Current Demand:
The stores were still over-indexed on basic and male-oriented goods, missing broader household needs. We recommended a revised inventory strategy based on observed purchase behavior and surrounding demand — including hygiene products, family-oriented health supplies, and more relevant consumables — leading to a measurable increase in turnover within two quarters.🇺🇳 Lease Restructuring with Multilateral Tenants:
We supported the renegotiation of lease terms with anchor tenants such as UN agencies and NGOs, unlocking more favorable terms and aligning rental structures with foot traffic and service use. This resulted in improved cash flow stability and longer-term lease commitments.💰Supplier Consolidation for Cost Efficiency:
Our due diligence revealed a fragmented procurement model with multiple importers and inconsistent pricing. We helped consolidate suppliers, introduced pooled procurement with other green zone vendors, and supported direct import negotiations. This reduced COGS by double-digit within six months.
What made this project notable wasn’t a single failing — it was the slow erosion of relevance in a business that had once been essential. Many operators in post-conflict zones remain trapped in their founding conditions, even as the environment moves on.

Through ongoing conversations with stakeholders across policy, industry, and infrastructure, Enugex has built a picture of Abia’s potential to become a regional hub for Small Modular Reactor (SMR) deployment. What we’re seeing is encouraging: strong industrial demand, a reform-minded state government, and a growing appetite for energy innovation.
Governor Alex Otti has signaled a bold vision for energy-led economic development, and Abia’s positioning — near key industrial corridors — makes it a natural candidate for reliable, base-load power. At the national level, both the Nigerian Atomic Energy Commission (NAEC) and the Nigerian Nuclear Regulatory Authority (NNRA) remain public supporters of nuclear energy, laying important groundwork for future project approvals.
We believe that Abia could lead the way — not just as a beneficiary of SMR technology, but as a model for what thoughtful, locally informed nuclear deployment can look like in Africa. As a reminder, here is a snippet from our analysis of Nigeria’s nuclear readiness:
